The problem
Strong product, happy customers, and completely unpredictable pipeline. A good month at a conference would be followed by weeks of silence, which made forecasting guesswork and hiring a gamble.
The AEs were spending hours a week prospecting into a skeptical, heavily-pitched audience — security leaders who receive dozens of near-identical cold emails a day — with very little to show for it.
The strategy
We narrowed the ICP hard: mid-market SaaS companies with recent funding or active compliance pressure (SOC 2, ISO 27001) and a named security owner. That cut the addressable list by more than half and made every message worth writing.
We agreed the definition of a qualified demo up front — a security decision-maker, inside the ICP, who understood the product and had consented to the call — so both sides were measuring the same thing.
The execution
Dedicated sending domains and warmed inboxes were stood up first. That is non-negotiable when your buyers run email security for a living and will check your authentication records before they reply.
The messaging did the heavy lifting. Instead of feature lists, each sequence referenced the account's likely threat model and existing tooling, opening with something specific enough that a CISO would keep reading past the first line.
Replies were qualified and objection-handled by us. Only the ones that cleared the agreed bar reached the AEs' calendars.
The result
Reply quality climbed first, then volume. Within six weeks the first outbound-sourced deal closed, and demos became a number the team could plan around rather than hope for.
By day 90 the channel was producing roughly 18 qualified demos a month at a 41% reply-to-meeting rate, with per-campaign reporting showing which segments were carrying the result.
